Management with A Human Face!

Using DiSC® to Retain Staff and Improve the Working Environment.

The Mission and its Challenges

Dansk Supermarked Gruppen is the largest retail group in Denmark, owning seven retail chains including several of the best known supermarkets, hypermarkets, and non-food chains. One of their supermarkets, Netto, also has stores in several other European markets. Dansk Supermarked Gruppen continues to be one of the fastest growing companies in Danish retail trade, with approximately 43,000 employees, more than 1,300 stores in five countries and an annual turnover exceeding 8.5 billion Euros including tax.

As can be found in similar retail chains, the culture within the group is very high pressured, with great focus on business results. The chain therefore employs a rigid top-down approach. This requires long hours from Managers who are largely driven by their sales results - so much so that they often check their store sales figures every hour! The working environment is very competitive and demanding, and one where the bottom line means everything.

Although this highly driven culture has led to a successful and profitable company, the group faces a huge challenge in successfully developing and maintaining a motivating climate for staff in such a pressurized environment. For example, in 2008 staff turnover was registered at 60% with a very high level of sickness and absence recorded - indicating low staff morale. Results such as these were felt to be detrimental to the company’s success going forward.

What Dansk Supermarked Gruppen Did

Dansk Supermarked Gruppen had already been working for a number of years, however with their HR challenges; the organisation recognised that further change was needed. The Senior Management team was keen to continue using DiSC® as it had proved to be very successful and was well embedded within the organisation. They recognised that their long term use of DiSC® had already provided a great foundation to work with in their goal to provide a more motivating work environment for their staff. The Senior Management team therefore believed that by installing DiSC® into their key management development programmes, it would help prevent against the drain of talent and reduce the high absence level amongst staff going forward. Furthermore it would assist the company’s key objective of recruiting and retaining key talent at all levels.

In order to meet these challenges, the HR function developed a Leadership and Management Programme that included several DiSC® solutions to make a difference! By ‘walking the talk,’ they would create a more motivating and positive climate for their teams to function in.

The Leadership and Management Programme is an intensive course, where every store manager can expect to attend 6-10 classroom training days per year. The training team consists of 25 store managers and 10 from HR and is based around two key models; DiSC® and Situational Leadership.

By keeping things simple the participants will be better able to keep a clear focus and include their learnings more easily into their daily working lives.

They attribute their success to the following:

  • In such a competitive culture, there is a great desire to ‘be the best.’ Store managers understand that being involved in such a programme offers a great way to further develop their skills and competencies, thereby becoming much more valuable to the organisation.
  • The programme is fully endorsed by Senior Management, and therefore proves a compelling reason to be involved. Managers are extremely driven by their own store’s position in the league tables;   this proven coaching programme helps to develop more motivated and harder working staff (who get better results).

How all these benefits are then transferred from the classroom to the shopfloor?

  • The ‘common language’ of DiSC® has become embedded within the company culture and reinforced over the last three years. This helps individuals to better relate to colleagues and customers and has led to a more motivating and collaborative store atmosphere.
  • As advocates, the Managers are not only helping to install key messages, but they are ‘walking the talk’ and therefore passing the message and key learnings onto their teams
  • Importantly, HR and Managers are aligned and learning to work together more effectively to the benefit of the whole organization with a higher profile amongst employees.
  • To help sustain progress, all Managers are measured on the results of staff satisfaction, HR targets and customer satisfaction – as well as their sales results!

The Results

  • Staff turnover reduced from 60% to 30% within 2 years
  • Over 22,000,000 Euros saved due to lower staff turnover (lower recruitment costs, better trained staff)
  • Sickness/absence remains level at 3%
  • Response rate of 90 % on staff survey (managers must score a 75 out of 100 satisfaction rating, in survey)

What’s Next?

Dansk Supermarked Gruppen have developed a new programme for the Top Team.

The underlying principles of the Leadership Programme will follow a strength-based or appreciative approach.

 In Dansk Supermarked Gruppen this approach is defined as:

  • Respecting and valuing the individual competencies of all employees
  • Developing the strengths and potentials of the individual employee
